How to Launch an Affiliate Programme on Shopee, Lazada, and TikTok Shop

Platform-specific tactics for Southeast Asia's three dominant marketplaces.

Southeast Asia's commerce infrastructure doesn't look like the West. There's no single dominant marketplace, no universal affiliate network, and no standardised partner ecosystem. Instead, you have three platforms — Shopee, Lazada, and TikTok Shop — each with its own affiliate mechanics, commission structures, and partner dynamics.

I've built affiliate programmes across all three, both as a platform operator and as a brand advisor. The landscape has shifted significantly since early 2025 — TikTok Shop's affiliate marketplace now accounts for a larger share of SEA affiliate revenue than Lazada in several categories, and Shopee's Q1 2026 commission structure changes have forced brands to rethink their partner economics. Here's what actually works on each, and where the hidden leverage sits.

The Landscape: Why SEA Affiliate Is a Different Game

In the US or Europe, affiliate programmes live on independent networks — Impact.com, CJ, Awin — and partners drive traffic to your owned DTC site. In Southeast Asia, the marketplace is the destination. Shopee, Lazada, and TikTok Shop each run their own native affiliate ecosystems, and most consumers complete purchases without ever visiting a brand's own website.

This means three things for your affiliate strategy:

First, you're operating inside walled gardens. Your tracking, commissioning, and partner management are constrained by what each platform allows. You don't control the checkout experience, the post-purchase flow, or the attribution model.

Second, the partner mix is different. SEA affiliate is dominated by cashback apps (ShopBack, Atome), mega-publishers (content farms and coupon aggregators), and increasingly, creators operating natively on TikTok. Traditional content affiliates — bloggers, review sites — play a smaller role than in Western markets.

Third, commission economics are tighter. Platform take-rates, logistics costs, and intense promotional discounting (9.9, 11.11, 12.12 campaigns) compress margins. Your affiliate programme needs to work within that reality, not pretend it doesn't exist.

Shopee: The Volume Engine

Shopee's affiliate ecosystem runs through two primary channels: the Shopee Affiliate Programme (for external traffic partners) and Shopee's internal KOL programmes (for creators driving traffic within the app).

Setting up. You apply through Shopee's seller portal or via an aggregator like Involve Asia, which acts as a bridge between Shopee's internal system and external affiliate partners. Involve Asia is particularly useful because it lets you manage Shopee alongside other platforms from a single dashboard — and it gives you access to partners who wouldn't otherwise find your Shopee store directly.

Commission structure. Shopee's default category commissions are low — typically 2–6% depending on vertical. To recruit meaningful partners, you need to offer enhanced commissions above the platform default. The sweet spot for most consumer brands is 8–12% for content partners and 4–6% for cashback/coupon. Remember: Shopee's own promotional campaigns (coins cashback, free shipping vouchers) already subsidise conversion. Your commission needs to be additive, not duplicative.

The mega-sale dynamic. Shopee's calendar revolves around numbered campaigns — 5.5, 6.6, 7.7, 9.9, 11.11, 12.12. Partners plan their content and traffic allocation around these dates. If your programme isn't offering elevated commissions and exclusive voucher codes during campaign periods, you're invisible. Plan campaign-specific commission bumps 30 days in advance, and brief your top partners with campaign assets and talking points at least two weeks before each sale.

What most brands miss. Shopee's algorithm rewards shops with high traffic and conversion velocity. Affiliate traffic that converts at even a modest rate pushes your products higher in Shopee's organic search results. This means affiliate isn't just a sales channel — it's an SEO lever inside the marketplace. Brands that understand this invest in affiliate as a ranking strategy, not just a performance channel.

Lazada: The Data Advantage

Lazada's affiliate ecosystem is more structured than Shopee's, partly because of its Alibaba parentage. The platform offers LazPartner (its native affiliate programme) and integrates with external networks through Optimise and Involve Asia.

Setting up. LazPartner onboarding is straightforward for existing Lazada sellers. For external network integration, Optimise is the primary partner — you'll get a PID (partner ID) that tracks across campaigns. One critical lesson from experience: the Optimise dashboard's "Approved" tab does not always match what the API reports as live. Always verify programme status through the API, not the UI.

Commission architecture. Lazada allows more granular commission control than Shopee. You can set different rates by product category, by specific SKU, or by partner tier. Use this. A blanket commission rate leaves money on the table and fails to incentivise the behaviour you actually want (new customer acquisition vs. repeat purchase, high-margin products vs. loss leaders).

The Lazada content play. Lazada's feed algorithm responds well to external traffic with strong intent signals. Partners who drive traffic from product comparison content — "best wireless earbuds under $50 in Singapore" — convert at 2–3x the rate of generic deal-site traffic. Recruiting and supporting these content partners is where Lazada affiliate programmes differentiate themselves.

Data and reporting. Lazada provides more granular attribution data than Shopee, including device-level and session-level insights. Use this to optimise: which partners drive mobile vs. desktop, which products over-index in specific markets, and where in the purchase funnel partners are most effective. Most brands never look at this data. The ones that do compound their programme performance month over month.

TikTok Shop: The Creator Engine

TikTok Shop has fundamentally changed the affiliate equation in Southeast Asia. It's not a traditional affiliate model — it's a creator-commerce hybrid where the content is the storefront.

Setting up. TikTok Shop's affiliate system operates through the TikTok Seller Centre. You add products to the affiliate marketplace, set commission rates, and creators browse and select products to promote. There's also a targeted collaboration flow where you can invite specific creators directly.

Commission economics. TikTok Shop affiliate commissions in SEA typically range from 10–20%, which is significantly higher than Shopee or Lazada. This reflects the reality that creators are doing the heavy lifting — producing the content, building the audience, and driving the conversion within a single video. The creator is the marketing department. Pay accordingly.

The LIVE commerce dimension. TikTok Shop LIVE sessions are where serious volume happens in Southeast Asia. A single creator running a two-hour live stream can generate more sales than a month of static affiliate links. The economics are different: LIVE commissions often include a base fee plus per-sale commission, especially for creators with demonstrated conversion rates. Building relationships with effective LIVE sellers is the single highest-ROI activity for TikTok Shop affiliate in the region.

Creator recruitment — the real challenge. TikTok's DM system aggressively filters commercial messages, which makes cold outreach within the platform nearly impossible. The workaround: identify creators through TikTok, then reach out via Instagram DM or email. The approach that works is engaging with their content genuinely first (meaningful comments, not spam), then following up on IG with a personalised proposition that leads with what they earn, not what you sell.

What most brands miss. TikTok Shop's algorithm heavily rewards shops that maintain consistent affiliate-driven content. A brand with 10 creators posting regularly will outrank a brand with one viral video. Volume and consistency of creator partnerships matters more than any single hit. Build a roster, not a wishlist.

Cross-Platform Strategy: Where the Real Edge Lives

Running affiliate across all three platforms simultaneously is where complexity — and competitive advantage — compounds.

Unified tracking. Use an aggregator like Involve Asia to centralise reporting across Shopee, Lazada, and TikTok Shop. This gives you a single view of partner performance, commission costs, and ROAS across platforms — something you can't get from each platform's native dashboard alone.

Partner segmentation by platform strength. Not every partner performs equally on every platform. Cashback apps over-index on Shopee. Content publishers convert better on Lazada. Creators dominate TikTok Shop. Map your partner roster to platform strengths rather than running identical programmes everywhere.

Campaign calendar coordination. Shopee's 6.6 and Lazada's 6.6 run simultaneously but with different promotional mechanics. TikTok Shop runs its own mega-sale events. Coordinating your affiliate commission bumps, creative assets, and partner briefings across all three — while maintaining platform-specific messaging — is operational work that most brands underestimate.

Attribution honesty. Each platform claims full credit for every sale its affiliate channel touches. When a customer sees a TikTok video, clicks through to Shopee via a cashback app, and completes purchase on Lazada — three platforms and three partners want commission on one sale. Your job isn't to solve attribution perfectly. It's to understand the overlap, budget for reasonable double-counting, and optimise based on incrementality signals rather than last-click reports.

A sportswear brand we manage across all three platforms in Malaysia saw exactly this pattern: cross-platform overlap accounted for an estimated 15–20% of reported affiliate sales. Rather than trying to deduplicate perfectly, we built a blended cost-of-sale model that treated the overlap as a known cost of multi-platform operations. Total affiliate cost-of-sale across all three platforms was 13.2% after accounting for overlap — still significantly below their paid social CAC of 22%. Within eight months, affiliate grew from 6% to 18% of their total Malaysia marketplace revenue, with Shopee contributing 55% of affiliate sales, TikTok Shop 30%, and Lazada 15%.

Start with the platform where you already have the strongest seller presence and catalogue. Build a functional programme there, learn the mechanics, then expand. Trying to launch three programmes simultaneously with limited resources usually means three underperforming programmes instead of one strong one.

Q: How do I handle commission rates across platforms with different economics?
Set commission rates relative to each platform's margin structure, not as a flat percentage across all three. If Shopee's take-rate is 5% and TikTok Shop's is 8%, your net margin per sale is different, and your commission budget should reflect that.

Q: What's the minimum budget to run affiliate on these platforms?
Commissions are performance-based, so your floor is low. But effective management — creative production, partner recruitment, campaign coordination — requires $2,000–4,000/month in operational investment per platform. Budget accordingly.
